Docs Need a QA Pipeline, Not Just Proofreading

The documentation double standard

Think about what happens when a developer pushes code to your repository:

Layer 2: Code execution

Every code example in your docs should actually run. Extract code blocks, spin up the appropriate language runtime in a sandbox, execute the code, and verify it doesn’t throw errors.

What to catch: Import errors, syntax errors, deprecated function calls, missing dependencies, wrong output.

Layer 3: API spec validation

If you have an OpenAPI, Swagger, or GraphQL schema, every API reference in your docs should match it exactly. Parameters, types, required fields, response shapes — all verified against the spec.

What to catch: Wrong parameter names, incorrect types, missing required fields, outdated response schemas, removed endpoints.

Layer 4: Content consistency

Different pages in your docs shouldn’t contradict each other. If your auth guide says tokens expire in 1 hour but your API reference says 24 hours, one of them is wrong. Cross-page consistency checks catch these contradictions.

What to catch: Conflicting information across pages, inconsistent terminology, duplicate content with different details.

Layer 5: Freshness detection

Version numbers, SDK references, and feature descriptions go stale over time. If your quickstart guide mentions SDK v2 but the latest release is v4.2.1, the guide is outdated even if the code still technically works.

What to catch: Outdated version references, deprecated feature descriptions, screenshots of old UI, references to removed configuration options.

Layer 6: Clarity analysis

The hardest layer to automate but the most impactful for developer experience. AI can read your docs the way a developer would and flag content that’s confusing, ambiguous, or poorly structured.

What to catch: Ambiguous instructions, missing prerequisites, unclear error handling guidance, jargon without definitions, confusing page structure.

Building your pipeline

Start with layers 1-3

Link checking, code execution, and API validation are deterministic — they either pass or fail, with no judgment calls required. These give you the highest confidence-to-effort ratio and catch the most damaging issues (broken examples and incorrect API references).

Add layers 4-6 incrementally

Content consistency, freshness detection, and clarity analysis require more sophisticated tooling (typically AI-powered). Layer these in once the mechanical checks are solid.

Run on every push

A docs QA pipeline that runs monthly is barely better than no pipeline at all. Documentation drift happens on every code change, so your checks need to run on every push. Integrate them into your CI so that broken docs block the merge, just like failing tests.
